Owner Growth Call · Report
Desert Ridge Mechanical
More work. More bids won. Less waste. What we heard on your call, what it's costing, the three fixes worth doing first, and a setup playbook for each AI automation.
Reviewed by: Dane Suite growth analyst
At a glance
a month at stake, worked out from the numbers you gave us on the call. Arithmetic for every dollar is below.
- You have plenty of work. It's leaking at three points: estimates nobody chases, calls nobody answers, and commercial bids that reach you late or never.
- By your own numbers that's about $17,000 a month. The biggest piece is replacement estimates you already drove out, measured and priced.
- Start with estimate follow-up. It's the surest fix, it runs off the Housecall Pro you already have, and it frees your evenings.
More work $5,600/mo
The commercial work you want is out there. It just isn't reaching you in time.
What we heard
"BuildingConnected invites go to the old info@ inbox. I found out about a school rooftop-unit job two days after bids closed."Rick, owner
"I've never once looked at the city bid sites. I wouldn't know where to start, and I don't have the time to check them."Rick, owner
"Somebody tagged us in a Mesa neighborhood group last month. My wife saw it. I'd never have known."Rick, owner
What it's costing
The fix
One bid list, every morning, matched to your license
We check SAM.gov every day for Arizona work. We sign you up for the bid-notice emails from ProcureAZ and the Mesa, Gilbert, Chandler and Tempe procurement pages. We point your BuildingConnected and PlanHub invitation emails to one inbox and read them for you. Everything that fits your ROC license class (CR-39) and your area lands on one short list with the due date, the walk-through date and a link to the official posting. You decide what to bid.
What we'd build: bid pipeline — public-portal alerts + invitation-to-bid email reading, filtered to your license class, trade and travel radius, delivered as a morning email to you and your estimator.
Also worth doing (not priced): the same inbox can catch Facebook group and Nextdoor notifications you choose to receive, so a "who's good for AC in Dobson Ranch?" post gets seen the same hour. You had no numbers for this, so we left it out of the total.
Win more bids $6,983/mo
Replacement quotes go out slow, and the quiet ones never get a second call.
What we heard
"Replacement proposals take two or three days. I write them at the kitchen table after the kids are in bed."Rick, owner
"If they don't call back, honestly, nobody chases them. Jess tries when she has a minute, which is never in July."Rick, owner
"I bet we lose two a month just because nobody called them back."Rick, owner
What it's costing
The fix
Same-day proposals, and follow-up that never forgets
Your comfort advisor finishes the visit and sends notes, photos and the equipment picks from the truck. AI drafts a good / better / best proposal in your format and your prices. You check it and send it the same day, not three days later. Then follow-up runs on its own: a text and an email on day 2, 5, 10 and 21, in your words, from your company. It stops the moment the estimate is approved or declined.
You're on Housecall Pro Essentials, so we start and stop follow-up from the estimate emails Housecall Pro already sends. If you move to Housecall Pro MAX later, we can connect to it directly.
What we'd build: AI-assisted proposal drafting from your price book + an estimate follow-up sequence triggered by Housecall Pro estimate emails, with a weekly "still open" list for Jess.
Cut costs $4,425/mo
Calls go to voicemail after five, and your office types the same job in twice.
What we heard
"In summer, after five and on Saturdays, it goes to voicemail. Half of them don't leave a message. They just call the next guy."Rick, owner
"Lunch hour is a mess. One person can't dispatch nine trucks and answer the phone."Rick, owner
"Jess types every web form and Facebook message into Housecall Pro by hand. The maintenance renewals live in a spreadsheet."Rick, owner
What it's costing
The fix
Every call answered, every lead typed once
An AI phone receptionist picks up after hours, at lunch and whenever the line is busy. It answers in Desert Ridge's name, says it's an automated assistant, and takes the name, address, system problem and how urgent it is. "No cool" with a newborn in the house goes straight to your on-call tech. Everything else lands as a booking request for Jess first thing. Anyone who hangs up gets a text back within a minute.
Web-form and email leads go into Housecall Pro without retyping, through Zapier and email-based steps. Renewals come off the spreadsheet and onto a schedule that reminds the customer for you.
What we'd build: AI phone receptionist on your existing number (overflow and after hours) + missed-call text-back + lead entry into Housecall Pro via Zapier / email.
Where to start
Your top 3 fixes
| Fix | Monthly impact | What we build | Price range | Live in | |
|---|---|---|---|---|---|
| 1 | Same-day proposals + estimate follow-up$4,900 won back + $2,083 of your evenings | $6,983 | Proposal drafts from your notes and price book; day 2/5/10/21 follow-up off Housecall Pro estimate emails | $7,000–$11,000 | 3–4 weeks |
| 2 | AI receptionist + missed-call text-back6 calls × 30% × $450 × 50 ÷ 12 | $3,375 | Overflow and after-hours answering, urgent calls to on-call tech, text-back on hang-ups | $6,500–$9,500 | 2–3 weeks |
| 3 | Morning bid list2 bids × 20% × $14,000 | $5,600 | SAM.gov, ProcureAZ and city bid alerts + BuildingConnected / PlanHub invitation emails, filtered to CR-39 | $5,000–$8,500 | 2–3 weeks |
| All three | $15,958 | $18,500–$29,000 |
Why this order: #1 rests on estimates you already send, so it's the surest money. #3 is bigger than #2 on paper but depends on bids you haven't seen yet, so we put it last. Re-typing ($1,050/mo) isn't in the top 3 — it's real but smaller, and a Team Assessment would size it with Jess's own numbers.
Payback: even if every number here came in at half, all three fixes pay for themselves in about 3 months ($23,750 midpoint price ÷ $7,979 a month at half impact = 3.0 months).
Prices are fixed-scope ranges. We quote one fixed number after a scoping call, before you pay anything for a build. Running costs (phone minutes, texting) are passed through at cost and quoted up front.
Recommended AI automations
Your setup playbook
The fixes above say what to fix. This section shows how. Below are five automations, each tied to something you told us on the call, with the setup step by step: the tools, the settings, the exact wording, how to test it, and what to watch. An office manager who's comfortable with Gmail and spreadsheets can build most of them. If you'd rather not give up the evenings, we build them. Either way, you'll know exactly what the work is.
What these numbers are. DIY hours are our estimate for someone setting this up for the first time, before testing and tuning. Tool costs are approximate monthly ranges at a small shop's volume, with Zapier counted once (it's shared by automations 1, 3, 4 and 5). Prices change, so check current pricing. Build prices are fixed-scope ranges from the same menu as the top 3. Builds under $5,000 are done as part of a bigger build; our minimum project is $5,000.
Your time, priced your way: 30–49 hours × $125/hr (the value you put on your own time on the call) = $3,750 to $6,125 of your time to set up all five yourself.
Automation 1 of 5 Needs a pro
AI phone receptionist for after hours, lunch and busy lines
It answers in Desert Ridge's name when nobody can, takes the job details, puts true emergencies through to your on-call tech, and emails Jess a booking request for the morning.
Fixes 03 · Cut costs: "after five and on Saturdays, it goes to voicemail" ($3,375/mo, shared with automation 2). Part of top fix #2.
- DIY setup
- 10–16 hoursover about a week
- Tools a month
- ~$25–$150pay per minute; see below
- Or we build it
- $5,000–$7,000one-time
- Live in
- 2–3 weeks
You'll need
- An AI phone-agent account (VAPI or similar) and a local number from it. Your main line forwards to it; customers never see it.
- Admin access to your line's call forwarding (carrier account or phone-system admin page).
- Zapier on a paid plan (webhooks are a paid feature; check current plans). Shared with automations 3–5.
- A bookings@ inbox Jess opens first thing, and a Google Sheet "Calls answered".
Setup, step by step
- Write the rules on paper first (1 hour). Which calls are emergencies? A good starting rule: no cooling and an infant, an elderly person or someone medically fragile in the house, or the indoor temperature above a number you pick. Gas smell or a carbon-monoxide alarm gets a safety script, not an intake. Everything else becomes a booking request. Write down who's on call each night and their number.
- Create the assistant. In VAPI, create an assistant, pick a calm voice, turn on recording and transcripts, and buy a local number. Set its first line to the greeting below, and paste the instructions below into the system prompt (fill in your cities, emergency temperature and callback time).
- Turn on structured data (the call summary or analysis settings) with these fields: name, callback number, address and cross street, problem, cooling yes/no, who's home, indoor temperature, best time, how they heard about you.
- Add a transfer-call tool pointing at the on-call phone, for the emergency rule only. If the tech doesn't pick up, the assistant takes the details and says the tech will call back.
- Send every call to the office. Zapier: trigger
Webhooks by Zapier · Catch Hook, then paste its URL into the assistant's end-of-call webhook setting. Then Gmail/OutlookSend Emailto bookings@ (subjectBOOKING REQUEST · {name} · {city} · {urgent}, with the fields and transcript link), then SheetsCreate Rowin "Calls answered". - Point your line at it. Forward to the AI number when busy, after 4 rings with no answer, and on a schedule after 5 p.m. and on Saturdays. If your carrier can't do schedules, Jess turns "forward all" on at close and off at open.
- Morning routine: Jess works booking requests first and marks each row booked, called back or not a job.
Wording to use
Test it before it goes live
- Six calls from your cell: tune-up, no cooling with a newborn (must transfer), gas smell (safety line, then stop), supply house, sales pitch, mid-call hang-up.
- The booking email arrives within 2 minutes, every field right; the on-call tech confirms the transfer rang through.
First two weeks: watch for
- Read every transcript (about 10 minutes a day) and fix the prompt wherever it rambled or missed a field.
- Check the minutes bill after week one. Spam burns minutes; tell it to end sales calls politely.
Honest requirements & gotchas
- Say it's AI and say it's recorded, first sentence, every call. Arizona needs one party's consent, but callers aren't always in Arizona. Not legal advice; when in doubt, disclose.
- Answering only, and not a 911 substitute. Automated outbound calls have their own consent rules. The gas/CO script gets people out; it doesn't troubleshoot.
- No direct booking into Housecall Pro on your plan. Its API comes with higher tiers (check your plan), so on Essentials the request arrives by email.
- Cost is per minute. If it answers 50–150 calls a month at about 3 minutes each, that's 150–450 minutes × roughly $0.10–$0.30 = about $15–$135, plus the number. Check current pricing.
Automation 2 of 5 Moderate
Missed-call text-back
Anyone who hangs up before giving their details gets a text from your business within a minute, so they reply to you instead of calling the next guy.
Fixes 03 · Cut costs: "Half of them don't leave a message. They just call the next guy." (shares the $3,375/mo with automation 1). Part of top fix #2.
- DIY setup
- 3–5 hours+ days to weeks waiting on registration
- Tools a month
- ~$10–$40+ one-time registration fees
- Or we build it
- $1,500–$2,500one-time
- Live in
- 1–2 weeksafter registration is approved
You'll need
- A texting provider that works with Zapier (Twilio or similar). Text from your main number if you can (some providers can text-enable an existing landline number); otherwise use a second local number and say who you are in the message.
- A2P 10DLC registration (the carriers' sign-up for business texting from local numbers): your legal business name exactly as it appears on your IRS EIN letter, your EIN, your address and your website.
- A privacy policy on your website that says you don't sell or share customers' mobile numbers.
- Automation 1's Zap, because the call summary already tells us who hung up.
Setup, step by step
- Register first; it's the slow part. In your texting provider, register your brand (business details) and then a campaign: use case "customer care", how people opt in ("the customer called our business line; we reply to that call"), the sample messages below, and STOP / HELP handling. Approval takes days to weeks. If it's rejected, it's usually a name or website mismatch. Fix it and resubmit.
- Make a "Do not text" sheet with your supply houses, vendors, employees and anyone who has replied STOP.
- Add a path to automation 1's Zap: if the call lasted under 20 seconds or no name was captured → Google Sheets
Lookup Rowin "Do not text" → Filter: only continue if not found → texting providerSend SMSto the caller's number. - Add quiet hours. Before the SMS step, add a Filter or Path: between 9 p.m. and 7 a.m.,
Delay Until7:00 a.m. and send the overnight version instead. - Send replies to Jess. Set the provider to forward incoming texts to her email or the provider's app. A reply is a lead; treat it like a voicemail.
- Set your Zapier time zone to America/Phoenix. Arizona doesn't change clocks, so other zones are wrong half the year.
Wording to use
Test it before it goes live
- Call and hang up after one ring from your cell. The text should arrive within a minute.
- Call from a number on the "Do not text" sheet. No text should go out.
- Reply STOP from a test phone and make sure it stops for good.
First two weeks: watch for
- "Undelivered" errors in the provider's log. A lot of them usually means a registration or wording problem.
- How fast replies get answered during business hours. Aim for under an hour.
- Landlines: texts to them fail, and that's expected. Set the Zapier step to keep going on errors.
Honest requirements & gotchas
- No registration, no texting. Carriers block unregistered business texts from local numbers. Budget days to weeks before the first text goes out.
- This list is not a marketing list. Someone who called you once agreed to a reply, not to promotions. Ask your provider about the rules before reusing numbers.
- No link shorteners (bit.ly and the like). Carriers filter them. Keep texts short; about 160 characters is one message segment, and longer texts bill as two.
Automation 3 of 5 Moderate
Estimate follow-up that never forgets, and stops the moment they answer
Every replacement estimate gets a text or an email on day 2, 5, 10 and 21, in Rick's words. It stops when the customer approves, declines or replies.
Fixes 02 · Win more bids: "If they don't call back, honestly, nobody chases them" (about 14 a month go quiet; $4,900/mo). The follow-up half of top fix #1.
- DIY setup
- 6–10 hours
- Tools a month
- ~$20–$75Zapier plan (shared) + a few dollars of texts
- Or we build it
- $2,500–$4,000one-time
- Live in
- 2–3 weeks
You'll need
- An estimates@ address (alias or label) where a copy of every estimate email lands.
- A Google Sheet "Open estimates": Estimate #, Customer, First name, Mobile, Email, Amount, Sent date, Status, Last touch.
- Zapier (paid, shared) and automation 2's texting; add these messages to your registration as samples.
Setup, step by step
- Check Housecall Pro first. Your plan may include automatic estimate follow-ups (check your plan). If so, turn them on with the wording below and stop here.
- Get a copy of every estimate into estimates@. Point Housecall Pro's estimate notifications (sent, approved, declined) at estimates@. If "sent" isn't offered, the comfort advisor forwards each estimate email there, one extra tap.
- Label them. Gmail filters (or Outlook rules) on the real subject lines:
est-sent,est-approved,est-declined. Open a few real emails to get the exact words. - Zap A, the sequence: Gmail
New Labeled Email(est-sent) → Formatter or AI step pulls estimate #, name, mobile, email, amount → SheetsCreate Row, Status = Open →Delay For2 days →Delay Until9:00 a.m. → SheetsLookup Row→ Filter: Status is "Open" → send day-2 message. Repeat for days 5, 10 and 21, then set Status = "No response". - Zap B, the stop: est-approved or est-declined → Sheets
Update Row, Status = Approved / Declined. Zap A's filter ends that sequence. - Replies stop it too: Jess sets Status = Replied. A person is safer than automating this.
- Monday list: a saved filter view of Status = Open, sorted by amount.
Wording to use
Test it before it goes live
- Make a test customer with your own cell and email, set every delay to 5 minutes, and watch the whole sequence run.
- Approve a second test estimate after the first message. Nothing else should go out.
First two weeks: watch for
- Read every message for the first 10 estimates. Above all: nobody who already said yes gets chased.
- Blank fields in the sheet mean an email format changed.
Honest requirements & gotchas
- Stopping matters more than sending. One "you already sold me this" text costs more goodwill than the sequence earns. Test the stop before going live.
- Zapier tasks add up. This uses about 15–20 tasks per estimate. 22 estimates × 15–20 = 330–440 tasks a month, which needs a paid plan. That's where ~$20–$75/month comes from. Check current pricing.
- Email formats change. If Housecall Pro rewords its emails, the labels or extraction can break. Check the sheet weekly.
Automation 4 of 5 Moderate
Morning bid list matched to your ROC license
One email at 6:30 every morning listing new bids that fit your license class (CR-39) and your area, from BuildingConnected and PlanHub invitations, ProcureAZ, East Valley cities and SAM.gov, each with its due date, walk-through date and link.
Fixes 01 · More work: "BuildingConnected invites go to the old info@ inbox" ($5,600/mo). Top fix #3.
- DIY setup
- 6–10 hours+ 15 min a day reading the list
- Tools a month
- ~$0–$30on top of the Zapier plan
- Or we build it
- $5,000–$8,500one-time
- Live in
- 2–3 weeks
You'll need
- A bids@ address that delivers to you and your estimator.
- Your BuildingConnected and PlanHub logins, a free ProcureAZ vendor registration, vendor registrations with each city you'd work for, and a login.gov account for SAM.gov.
- Zapier (shared) with an AI step, and a Google Sheet "Bid board" with two tabs: Matches and Filtered out.
Setup, step by step
- Fix the leak today (10 minutes). Change the contact email on your BuildingConnected and PlanHub profiles to bids@. In the old info@ inbox, add a filter that forwards anything from those two to bids@. While you're in the profiles, check your trades (Division 23, HVAC) and your service radius are set, so the invitations match.
- ProcureAZ. Register as a vendor, choose the commodity codes for HVAC equipment, installation, repair and maintenance, and turn on email notices.
- Cities and school districts. On each procurement page (Mesa, Gilbert, Chandler, Tempe, and any district you'd bid), register as a vendor and turn on notices for HVAC and mechanical work. Each city uses its own system; allow 15–20 minutes each.
- SAM.gov. Sign in with login.gov. Search Contract Opportunities for NAICS
238220with place of performance Arizona, save the search, and set email notifications to daily. - Label it. In bids@, add a filter that labels everything from those senders
bid-in. - The Zap: Gmail
New Labeled Email(bid-in) → AI step with the prompt below → Filter: relevant = yes → SheetsCreate Rowin Matches (rejects to Filtered out) →Digest by Zapier, released daily at 6:30 a.m. → GmailSend Emailto you and your estimator. - Weekly: mark each match Bid, No-bid or Watching; skim Filtered out and tighten the prompt.
Wording to use
Test it before it goes live
- Forward 5 old invitations (including the school rooftop-unit job) and a roofing-only notice. Check every row and date; the roofing one lands in Filtered out.
- The digest arrives at 6:30 Phoenix time.
First two weeks: watch for
- Wrong dates. Confirm on the official posting before you plan around one.
- Addenda and due-date changes should be kept, not filtered. The same project from several GCs is normal.
Honest requirements & gotchas
- No PlanHub API for this. PlanHub and BuildingConnected are read from their invitation emails. When their email format changes, the AI step needs a look.
- SAM.gov registration is free. You need an active registration to bid federal work. Ignore companies that charge to "register" you. Federal jobs can also carry wage rules (Davis-Bacon); read the solicitation.
- Read the posting, not the summary. Mandatory walk-throughs, bonding and paperwork requirements live in the documents. You decide what to bid, and you submit it.
Automation 5 of 5 Easy
Type it once: web leads into Housecall Pro, renewals off the spreadsheet
Web-form leads land in Housecall Pro, or in one ready-to-enter email, without Jess retyping them, and maintenance renewals go out as reminders on a schedule instead of living in a spreadsheet.
Fixes 03 · Cut costs: "Jess types every web form and Facebook message into Housecall Pro by hand. The maintenance renewals live in a spreadsheet." ($1,050/mo; not in the top 3).
- DIY setup
- 5–8 hours
- Tools a month
- ~$0–$20on top of the Zapier plan
- Or we build it
- $2,500–$5,000one-time
- Live in
- 2–3 weeks
Setup, step by step
- Web leads, the easy way. Check whether your Housecall Pro plan includes online booking or a lead form (check your plan). If it does, put it on your website's contact page and add a "Book online" button to your Google Business Profile. Those leads land in Housecall Pro with no typing.
- If you keep your own form: most website builders and Google Forms connect to Zapier. Zap: form submitted → if your plan includes Housecall Pro's Zapier actions (check your plan), create the customer and job → otherwise Gmail
Send Emailto Jess with the fields in the same order as Housecall Pro's new-customer screen, so it's copy-down, not hunt-and-type. - Facebook messages. In Meta Business Suite → Inbox → Automations, set an instant reply with your booking link. People who message you then book through the same form.
- Renewals, the easy way. Check whether your plan includes service plans or memberships (check your plan). If it does, move the agreements in once and let its reminders replace the spreadsheet.
- If not, clean the spreadsheet: one row per agreement with Customer, Mobile, Email, Address, Renewal date, Status. Add a column
Remind on= renewal date minus 30 days. - Send reminders in 15 minutes a month. On the 1st, Jess filters "Remind on" to this month and sends the reminder below with a mail merge (Gmail's mail merge if your Google Workspace edition has it, or a mail-merge add-on). She marks Status = Reminded. A Zapier version can run this daily later. Start manual.
Wording to use
Test it before it goes live
- Submit your own web form. Check where it lands and that every field came through.
- Message your Facebook page from a personal account and check the instant reply.
- Send yourself one test renewal from the mail merge.
First two weeks: watch for
- Have Jess note any lead she still had to retype, and why.
- Spam form submissions. Turn on the form's spam check before adding Zapier.
- Renewal replies. Have the YES answers booked within a day.
Honest requirements & gotchas
- What's possible depends on your Housecall Pro plan. Online booking, service plans and the Zapier actions vary by plan, so check yours before you build. Moving up a plan can be cheaper than building around it.
- Texting renewals uses automation 2's registration. Email works on day one; texts wait for approval.
Also worth doing (not priced): Google review requests after a job closes. You didn't bring up reviews on the call, so we didn't put a number on it. Setup: (1) check whether your Housecall Pro plan has built-in review requests and turn them on (check your plan); (2) copy your review link from your Google Business Profile ("Ask for reviews"); (3) use this wording: "Thanks for having Desert Ridge Mechanical out today, {first name}. Would you leave a quick Google review about the visit? It helps your neighbors find us: {link}". Ask every customer, not just the ones you expect to be happy. Google's review policy doesn't allow picking and choosing. If we build it: $1,500–$2,500.
Done-for-you bundle
All five, built and tested by us as one AI Department build
We set up all five on your phone line, your inbox and your Housecall Pro. We file the texting registration, test every path with your team, and hand Jess a one-page "how this works." One fixed scope, one fixed price, quoted after a 30-minute build consult.
- Timeline: about 6–8 weeks, in phases. We start with the bid list, lead entry and the receptionist (weeks 1–3). The texting pieces go live once your registration is approved; we file it in week 1.
- Running costs: roughly $55–$315 a month all in (the five ranges above, with Zapier counted once). Passed through at cost and quoted before you sign.
- Want proposal drafting too? The other half of top fix #1 can be added to the same build; it's priced in the top 3 table.
- Before anything goes live, a member of our team tests it end to end with you and walks Jess through the morning routine.
- Not sure yet? Bring this page to your 30-minute Game Plan Call and we'll go through which pieces are worth doing first.
